Nobody shops for a furnace the way they shop for a car. You buy one every eighteen years, under pressure, usually in the cold, with no idea what a fair price looks like.
That gap is where the bad actors live.
Most Canadian HVAC contractors are competent and fair. A minority are not, and a separate industry of door-knockers and lead-generation outfits exists purely to exploit how little homeowners know about heating equipment. Here is how to tell the difference in about fifteen minutes, before you sign anything.
The Bad Quote Usually Isn’t Malice. It’s the Pay Structure.
Understanding why bad quotes happen makes them much easier to spot.
Many HVAC sales reps work on commission tied to gross margin. A bigger unit is a bigger ticket, which is a bigger commission. A load calculation that says you need a smaller unit is, from that seat, a pay cut.
Separately, a large volume of “free upgrade” activity in Canada is not HVAC work at all. It is finance. A company signs you to a long-term rental or lease on equipment, then sells that contract to an investor. The equipment is a prop. The contract is the product, and it is written to be extremely hard to exit.
Neither pattern requires anyone to be a villain. Both produce outcomes that cost homeowners thousands.
Red Flag One: Nobody Measured Anything
This is the single most reliable tell, and it appears in the majority of quotes Canadians receive.
A salesperson walks through the house for twenty minutes, glances at the old furnace nameplate, asks the square footage, and comes back with a recommendation. No blower door test. No room-by-room measurements. No window specs. No insulation verification.
That is not sizing. That is matching your old equipment or guessing from floor area.
Why the square-footage rule of thumb is worthless
The old shortcut says roughly 30 to 60 BTU per square foot. That range is so wide it is useless, and the reason is obvious once you say it out loud: two identical 2,000 square foot houses can have wildly different heat loss.

Stack those and one house can genuinely need 40% less heating capacity than its identical-looking neighbour. A rule of thumb cannot see any of it.
What a real calculation looks like
In Canada, residential heat loss and heat gain should be calculated to CSA F280-12. The output is a document, not a sentence. It includes:
- Room-by-room heat loss in BTU per hour
- Design outdoor temperature for your specific city
- Assumed or measured air change rate
- Insulation values for each assembly, ceiling, walls, foundation, floors
- Window and door U-values and areas by orientation
- Total design heating load and total design cooling load
- Required airflow per room, which drives duct sizing
If you are being quoted a heat pump, the package should also contain the manufacturer’s capacity table for the exact model at several outdoor temperatures, and the resulting balance point.
The one question that ends a bad sales call
Ask this, word for word: *”Can you send me the CSA F280-12 heat loss calculation you used to size this equipment?”*
Three things happen. A good contractor emails you a multi-page printout, sometimes the same day. A middling one admits they used a rule of thumb but offers to do the calculation properly. A bad one gets defensive, says calculations are unnecessary because they have thirty years of experience, or claims the software is proprietary.
The third response tells you everything. Experience is real and valuable, but it is not a substitute for measuring a specific building, and no experienced tradesperson is offended by being asked for their numbers.
Oversizing is the expensive consequence
Guessed sizing almost always guesses high, because nobody gets a complaint call for a house that is too warm.
An oversized system costs more upfront, short-cycles, dehumidifies poorly in summer, wears its components faster, and can push a 100 amp electrical service over its limit and trigger a service upgrade you never needed. That is thousands of dollars in equipment plus thousands more in electrical work, all caused by skipping a calculation that costs a few hundred.
Red Flag Two: Somebody Knocked on Your Door About a Government Program
The script is consistent enough that you can almost recite it along with them.
They mention a federal or provincial energy program by name. They imply a connection to your utility, sometimes wearing a logo-adjacent uniform. They say your equipment has been flagged, or that your home qualifies for a free or heavily subsidized upgrade. They want to come inside and look at your furnace, water heater, or panel.
Then it becomes urgent. The program is ending. The allocation is nearly used up. They can lock you in today.
Government energy programs do not send salespeople to your door. Utilities do not dispatch unsolicited technicians to inspect equipment you own. Rebate programs require you to apply, usually online, usually with documentation from an assessment.
Some provinces have gone further. Ontario banned unsolicited door-to-door sales of furnaces, air conditioners, water heaters, and several related products in 2018. If someone is at your Ontario door selling one of those, the visit itself is likely illegal.
The contract is the real product
What frequently gets signed at the door is not a purchase. It is a rental, lease, or “buy now, pay later” agreement running 10 to 15 years at monthly payments that total two to four times what the equipment is worth.
These contracts commonly include buyout formulas that stay punishing for most of the term, transfer obligations that complicate selling your house, and, historically, a registration against your property title.
That last practice, the Notice of Security Interest, caused enough harm that Ontario passed legislation in 2024 prohibiting NOSIs on consumer goods and rendering existing ones ineffective. Other provinces have their own protections. Rules differ, so check the current law where you live.

Red Flag Three: A Rebate Presented as a Certainty
Incentive programs across Canada change frequently. Some have paused. Some have closed to new applicants. Some require a pre-retrofit assessment completed before any work begins, and paying a contractor first can disqualify you permanently.
A trustworthy contractor says which program they believe applies, tells you the eligibility conditions, and states plainly that approval is not theirs to give.
A dishonest one subtracts the rebate from the quoted price to make the number look smaller, then leaves you to discover you never qualified.
Never accept a quote where the rebate is baked into the price. Ask for the gross price and the rebate shown as a separate line with the program name written next to it.
Red Flag Four: The Price Expires Tonight
Legitimate equipment pricing does not evaporate at midnight. Manufacturer promotions run for weeks or months, and any real one can be honoured on Monday.
“This price is only good if you sign today” exists for exactly one reason: to stop you from getting a second quote. That is the entire function of the sentence.
Always get three quotes. Always sleep on it. Any contractor who treats that as an insult has told you what they think of your judgment.
Red Flag Five: The Quote Is a Single Number on One Page
A proper quote is a specification. A number scrawled on a business card is a hostage situation waiting to happen, because everything not written down becomes a change order later.

Two items on that list are worth extra attention. Commissioning means the installer verifies refrigerant charge by weight, measures airflow, checks static pressure, and documents the results. Skipping it commonly costs 10% to 20% of rated performance forever. Warranty registration is required by most manufacturers within 60 to 90 days of install, and an installer who does not do it leaves you with a shorter warranty than you paid for.
Red Flag Six: One Brand, One Model, One Option
A contractor who only ever recommends one manufacturer’s product at one size is not diagnosing. They are dispensing.
Good quotes present two or three genuine options at different price and performance points, explain the tradeoff between them, and are honest that the cheapest option is sometimes the right one. That includes being willing to say your existing equipment has years left and repair is the better call.
Red Flag Seven: The Cracked Heat Exchanger You Cannot See
A furnace inspection ends with grave news: the heat exchanger is cracked, carbon monoxide is a risk, the unit must be red-tagged, and replacement should happen immediately.
Sometimes this is true and genuinely urgent. Sometimes it is the oldest upsell in the trade.
Protect yourself with three requests. Ask for photographs or video from the inspection camera showing the crack. Ask for the combustion analyzer readings, including carbon monoxide in parts per million. If the unit has been formally condemned by a licensed gas technician, ask for the tag number and the paperwork.
Then get a second opinion from a company with no equipment to sell you that day. If there is a real CO risk, shut the system off and use portable heat while you sort it out. A genuine hazard is worth 48 hours of inconvenience, and a fake one is worth catching.
What a Legitimate Contractor Will Not Mind Being Asked
- May I see your provincial licence and your gas fitter certification number?
- Are you carrying liability insurance and workers’ compensation coverage? May I have the certificate?
- Will you pull the electrical and gas permits, and will inspections be scheduled?
- Can you send the CSA F280-12 calculation?
- What is the balance point of the heat pump you are proposing?
- Which parts of the job are subcontracted, and to whom?
- What is your labour warranty, and what voids it?
- Can I have three references from installs you did more than two years ago?
Nobody reputable is bothered by that list. Several of them are legal requirements they meet anyway.
If You Already Signed Something You Regret
Cooling-off periods exist across Canada, and they are your first move.
Most provinces give consumers a right to cancel certain contracts within 10 calendar days, and longer windows apply where required disclosure was missing or where the contract resulted from a prohibited sales practice. Details differ by province and by contract type.
Act immediately and in writing. Send cancellation notice by a method that produces proof of delivery, keep a copy, and do not rely on a phone call. Then contact your provincial consumer protection office, which handles these complaints routinely and can tell you exactly which rules apply to your agreement.
The Cheapest Protection Available
Get an independent energy assessment before you talk to anyone selling equipment, because a person with no product to sell has no reason to tell you that you need a bigger one.
The Short Version
A trustworthy HVAC quote is boring. It has model numbers, a load calculation attached, itemized inclusions and exclusions, permits listed, a rebate shown separately with its program named, and no expiry date on the price.
A bad one is exciting. It arrives at your door, invokes a government program, expires tonight, hides the rebate inside the price, and rests on a size somebody guessed from your square footage.
Three habits stop nearly all of it. Ask for the heat loss calculation in writing. Get three quotes and refuse to sign on the first visit. Never let anyone through the door who arrived uninvited claiming to represent a program.
Equipment lasts two decades. The extra week you spend checking is the cheapest part of the whole project.
